I set the foundation for a clean, contained 30 days
The moment we kick off, you receive a welcome email with the audit guidelines, our 30-day timeline, and exactly what to expect — no guessing, no scope creep, no pressure. Along with that comes the EOS Organizational Checkup questionnaire, a Time + Task Analysis sheet, and a list of read-only access I'll need (Slack, Notion, Google Drive, project tools, online assets, community). By the time we sit down for our first call, I already understand your business at a surface level — and you already feel like things are organized.
We do a deep-dive on your business — end to end
We get on a comprehensive walkthrough of your business: how a lead becomes a paying client, how delivery actually works, who's on your team, what your day looks like, what keeps you up at night, and what only you can decide. I take you all the way back to why you started, what's working, and what isn't. By the end of this call, you'll already feel lighter — most founders haven't talked about their business this honestly in years.
I get the truth from your team
I speak with your key team members separately — department heads first, then individual contributors when relevant. They give me the unfiltered view of how things actually run on the ground. I do this without you in the room so I get the honest version, not the polished one. Every call is documented. By the end, I have the full picture: how your business looks from leadership, and how it actually runs from the inside.
I score your organizational health
Using the EOS framework — Vision · People · Data · Issues · Process · Traction — I run a structured health score on your organization. You'll see exactly where you're strong, where you're at risk, and where the foundational gaps are. This becomes the orientation for the rest of the audit — so when I dive deep, I'm focused on what matters most for your specific business.
I audit your business across five pillars
This is the core of the diagnostic. I audit five pillars: (1) Internal Systems — admin, project management, knowledge base, SOPs, tech stack. (2) People — team structure, role clarity, hiring, onboarding, performance, culture. (3) Profit — CRM, customer journey, sales, retention, offers, pricing. (4) Presence — marketing systems, funnels, content, lead acquisition. (5) Financial Systems — budgeting, P&L, basic bookkeeping. For every pillar I map: Current State → Desired State → Gap → Proposed Action Plan. Nothing gets left in the dark.
We validate the findings together
Before I finalize anything, we get on one more call. I share what I've found, the patterns I've identified, and the priorities I'm seeing. You confirm what resonates, course-correct anything that doesn't, and we align on what to focus on first.
